Deflection Done Right: When AI Should (and Shouldn't) Answer

  1. Classify every intent into three tiers: safe to deflect (order status, password resets, known how-tos), assist-only (AI drafts, human sends), and human-only (billing disputes, churn saves, safety issues).
  2. Design for the handoff moment, not just the bot moment: customers who hit a wall with AI should reach a human with context intact โ€” never be asked to repeat their story.
  3. Tell customers they're talking to AI and give them an easy escape hatch to a person. Transparency preserves trust; hiding the bot until it fails destroys it.
  4. Measure deflection quality, not just quantity: track CSAT and re-open rate of AI-resolved tickets separately from human ones โ€” high deflection with falling CSAT is a failure dressed up as a win.
  5. Give your best agents the AI-escalated tickets: the complex conversations are where loyalty is won, and they're also the best training data for improving what the AI can safely handle next.
